I moved all the .lnk and .jpg and .jpeg and .png and .xpm files out of the .xtdesktop directory and tried step by step with each pair.

It is working with most of the pairs but it seems some are broken.

Don't know what happened.

Still don't work perfectly.

I converted several icons from .xpm to .png, from .jpg to .png ...

I also have not been able to start xterm/bash using the desktop icon (It broke earlier). So I very often "tuned" the xterm.lnk during this session.

After a new bootup the icons disappeared.

This is the most likely culprit.  When you converted the image, did you make sure to edit the LNK file for every one of the changed files?
Did you go back and double check that you made no typos?  Were all of the conversions successful?

It takes only one typo in one LNK file to bring the whole thing down.  It takes only one missing or corrupted image file to do the same.

Try starting xtdesk from a terminal and see what error messages you receive.

There was a "/" missing in front of "home".

I am happy this works fine now. Thanks for help
